You can mine your first Iron Ore long before opening the Old Mine. Two early iron rocks are located near the Graveyard, with more deposits in the Quarry and other areas. Early iron rocks require Smithing Mastery 3. A full rock breaks in two stages and yields ore from both.
To turn Iron Ore into Iron Ingots, you need Furnace II, unlocked through Iron Forge. The Old Mine becomes important later as a renewable Iron and Coal source; it is not a prerequisite for your first Iron.
The Bronze-to-Iron transition is one of the first major progression walls in GK2, and several separate systems collide at once:
That creates a false loop: “I need Iron to progress, but I need the mine to get Iron, and I cannot open the mine yet.”
The loop is not real. Your first Iron comes from surface deposits.
The most useful early deposits are iron rocks near the Graveyard.
They have a rusty brown/orange look and are easy to mistake for scenery or another mineral type if you are not specifically looking for them.
More iron rocks can be found around the Quarry and later regions.
For your first technology steps, you do not need to clear the entire map. The nearby deposits are enough to start the transition.
Early iron rocks require Smithing Mastery 3.
A full rock breaks in two stages:
the first work cycle gives ore and leaves a smaller rock behind;
breaking the remaining rock gives another batch.
A normal full deposit provides 6 Iron Ore in total before yield perks.
The unintuitive detail is the Mastery branch. You physically use a mining tool, but an iron rock is considered Smithing work rather than Building.

The Old Mine is the point where Iron moves from limited surface gathering to repeatable production.
Surface deposits do not respawn. Once you break one, that specific source is gone. They are still enough to get the first Iron progression started.
Later, a Zombie Miner in the Old Mine can continuously bring out Iron Ore and Coal. That is when the mine becomes the backbone of your metallurgy chain.
A useful way to think about the progression is:
surface Iron → first technologies → Furnace II → Iron production → Old Mine → Zombie Miner.
Because Furnace I is not the Iron-smelting tier.
Iron Ingots require Furnace II, tied to the Iron Forge technology.

The overall path remains the same: Iron Ore → Furnace II → Iron Ingot.
Because obtaining a material and crafting higher-tier components are separate progression steps.
This is where many launch players thought the game was forcing them to wait multiple weeks for Faith: they had the Iron Ingot, but Iron tools or details asked for higher Smithing.
The solution is often a combination of:
Do not assume the only answer is buying several permanent Mastery nodes.
Check the early Smithing bonuses you already have access to:
keep the Hammer equipped on the toolbar;
take the early Smithing Mastery talent when available;
inspect newly unlocked tools and gear;
claim completed Inspirations you may have ignored.
Mastery is a sum. The missing point is often already available in your equipment screen.
It is sensible to avoid wasting them, but you do not need to hoard every bar forever.
Iron quickly unlocks or feeds:
During the first Iron phase, prioritise anything that unlocks the next production layer or solves a current quest blocker.
Once the Old Mine is open, manually hunting one-use surface rocks stops being a reasonable long-term strategy.
A Zombie Miner turns the mine into a renewable resource source, producing Iron Ore and Coal without constant player input.
That is one of the big shifts in GK2: you gradually move from doing every job yourself to managing a production network.
